The counter looks busy, technicians are working, and payments are coming in. That does not automatically mean the shop is healthy. A repair shop KPI dashboard gives owners and managers a clear view of what is actually happening between intake, diagnosis, approval, repair, pickup, and reconciliation.
The goal is not to surround your team with charts. It is to catch the operational leaks that eat time and margin: estimates waiting too long, parts tied up in stalled tickets, completed repairs sitting uncollected, labor hours that are not being billed, or payment totals that do not match the day’s activity. The right dashboard turns those issues into visible, manageable work.
What a Repair Shop KPI Dashboard Should Show
A useful dashboard follows the path of a repair ticket. It should show what entered the shop, where each job sits, what is holding it up, what revenue has been earned, and whether cash and inventory records line up at the end of the day.
Generic retail reporting often stops at sales by day or product. Repair shops need more context. A $300 sale could be a fast, profitable screen repair, or it could be a complicated job with multiple special-order parts, three customer follow-ups, and an unpaid balance. Revenue alone does not explain performance.
For most shops, the dashboard should organize metrics into four working views: ticket flow, labor and turnaround, parts and margin, and payment collection. Owners need the big picture, while service advisors and technicians need an immediate view of work that requires action. One report cannot do both jobs well unless the underlying data is connected to the ticket.
Start With Ticket Flow, Not Just Sales
Ticket flow tells you whether work is moving or piling up. If a shop has 40 open tickets, the key question is not whether 40 is good or bad. It is how old those tickets are, what status they are in, and what is preventing the next step.
Track new tickets created, tickets closed, and total open tickets by status. Your statuses should reflect real shop work: awaiting diagnosis, awaiting estimate approval, awaiting parts, in repair, ready for pickup, and closed. If every open repair is simply marked “open,” you have no practical way to manage the backlog.
Pay special attention to tickets waiting on customer approval. That is a common bottleneck because the repair may be diagnosed, priced, and ready to proceed, but no one has sent the estimate, followed up, or recorded a response. A dashboard that flags aging estimates gives the front desk a clean call and message list instead of forcing staff to hunt through notes.
Ready-for-pickup tickets deserve equal attention. Completed work that remains on the shelf ties up cash, space, and accountability. Measure how many repairs are ready, their average days since completion, and their unpaid balance. A device that sits for two weeks after completion is not just an inventory problem. It may indicate unclear pickup messaging, a missed deposit, a bad contact number, or a payment conversation that should have happened earlier.
The metric to watch: ticket aging
Ticket aging is one of the most useful repair-specific KPIs because it exposes exceptions. Break open tickets into age ranges such as 0-2 days, 3-7 days, 8-14 days, and 15-plus days. The exact ranges depend on your repair mix. A phone repair shop may expect same-day movement, while an instrument or motorcycle service operation may have longer diagnostic and parts cycles.
The point is not to punish a technician for every older job. Some repairs legitimately wait on a backordered part or customer decision. The point is to require a current reason and a next action. A ticket without either is where problems hide.
Measure Turnaround Without Rewarding Rushed Work
Turnaround time is a customer promise and a capacity measure. Calculate it from intake to completion, then review it by repair category, technician, and ticket type. Averages are useful, but they can hide trouble. Ten same-day battery replacements and one 20-day board-level repair can produce an average that tells you very little.
Median turnaround time and percentage of jobs completed within your stated service window are often more useful. If you promise most standard repairs in three days, measure the percentage that actually meet that commitment. This keeps the metric tied to customer expectations rather than an arbitrary target.
Do not treat faster as automatically better. A technician who closes jobs quickly but creates repeat repairs, missed notes, or warranty claims is not improving the business. Pair turnaround reporting with rework rate and warranty return rate. If speed improves while rework stays flat or drops, the process is getting stronger. If rework rises, you may be trading quality for a better-looking number.
Track Labor Recovery and Technician Capacity
A busy technician can still be unprofitable when labor is not captured accurately. Your dashboard should compare technician hours available, hours assigned, hours worked, and labor hours billed. The gap between worked and billed hours is where management needs to ask better questions.
Sometimes the answer is legitimate: warranty work, internal training, a difficult diagnosis, or a customer who declined the repair. But when the gap is constant, it usually points to incomplete ticket notes, missing labor charges, poor estimate discipline, or work being performed before approval.
Labor recovery should be reviewed by service type. Flat-rate screen repairs operate differently from hourly diagnostics, data recovery, board-level work, or mechanical service. Trying to force every category into one labor target creates bad behavior. Instead, establish targets that match the work and revisit them as your pricing, skill mix, and turnaround commitments change.
Technician metrics also need context. Comparing only total sales can reward the person assigned the easiest or highest-ticket jobs. Look at completed tickets, billed labor, average turnaround, rework, and average ticket value together. That gives managers a more balanced view of output and quality.
Keep Parts Margin Visible at the Ticket Level
Parts are where many repair shops lose margin quietly. A part may be in stock but not consumed against the ticket. A special-order component may arrive without a purchase cost recorded. A technician may use a substitute part, while the estimate still reflects the original item. By month-end, the shop knows inventory is off but cannot see why.
A repair shop KPI dashboard should show parts revenue, parts cost, gross margin, and parts usage tied to repair tickets. Review the margin by category, supplier, and repair type. A weak margin on one category may be a pricing issue. It may also mean the shop is using premium parts while charging for standard-grade components, or absorbing shipping costs that were never built into the estimate.
Track special-order parts separately from stocked parts. Special orders create a direct dependency between customer approval, purchasing, delivery, repair completion, and pickup. If a customer has not approved the estimate, do not let the part order become an avoidable cash commitment unless your business model supports that risk.
Inventory accuracy is also a service KPI. When the system says a part is available and the bin is empty, the ticket stalls and the customer gets another delay message. Regular cycle counts on fast-moving parts are more useful than waiting for an annual inventory surprise.
Make Approval, Payment, and Pickup Metrics Operational
Approvals and payments are not back-office details. They directly control cash flow and ticket velocity.
Track estimate approval rate, average time to approval, and the value of estimates still awaiting a response. A low approval rate can mean pricing is too high, but it can also mean estimates are unclear, staff are not explaining the repair value, or customers are receiving the estimate too late. Review declined estimates by reason when possible. “Too expensive” and “could not reach customer” require very different fixes.
For payments, compare invoiced revenue, payments collected, deposits held, refunds, and outstanding balances. Daily reconciliation should match the payment methods recorded on tickets and invoices with what Stripe, Square, cash drawers, and bank activity show. When payment data sits in one tool and ticket records sit in another, staff spend too much time matching transactions by hand and too little time resolving the actual exception.

Build a Dashboard Your Team Will Use
The best dashboard is not the one with the most KPIs. It is the one your team checks at the right time and can act on immediately.
At opening, the front desk should review new tickets, overdue estimates, ready-for-pickup repairs, and unpaid balances. During the day, technicians should be able to see their assigned jobs, parts status, and approvals needed before work can continue. At close, management should review completed tickets, payment exceptions, parts consumed, and any jobs that aged without an update.
Use targets carefully. A target should trigger a conversation or action, not encourage staff to manipulate statuses. For example, a goal to reduce open tickets is useful only if tickets are not being closed before the customer has picked up or before payment is settled. Definitions matter. Everyone must agree on what “completed,” “closed,” “approved,” and “paid” mean in your shop.
Set one owner for each exception queue. If no one owns overdue estimates, they will stay overdue. If no one owns ready-for-pickup follow-up, completed repairs become shelf inventory. Accountability does not require more meetings. It requires clear queues, current ticket notes, and a system that makes the next action obvious.
